With Eventbrite, the domain and branding were third-party (little differentiation), funds were held until after the race, the checkout couldn't ask for shirt sizes or personalise emails, and there was no referral program — growth depended on increasingly expensive paid ads.

On race day the production team closes sign-ups, scans QRs at the start line and checks outstanding payments from the app — between races they read the weekly analytics-agent insight on which distance to price up or down before the next launch.
